Nobody Agrees What an 'AI Agent' Is — and It's Quietly Wrecking Your GTM Stack

The GTM-AI market has fragmented into six segments, each calling its product an 'agent' and meaning something different. Buyers comparing 'agents' are comparing things that aren't comparable — and assembling stacks out of overlapping, mismatched parts.

A RevOps lead walked me through his 2026 tool evaluation last month. He had four vendors in a spreadsheet, all in a column labeled "AI agents," all being scored on the same criteria. One was a data enrichment tool that orchestrated lookups across providers. One was an autonomous SDR that ran outbound sequences. One was a CRM-native assistant that updated records and drafted follow-ups. One was a revenue intelligence product that scored deals and flagged risk. He was about to pick "the best agent" the way you'd pick the best laptop.

They were not four versions of the same thing. They were four different things wearing the same word. Picking "the best" among them is a category error — like shortlisting a car, a bicycle, a bus pass, and a pair of running shoes and asking which is the best vehicle. The honest answer depends entirely on where you're trying to go, and the spreadsheet had no column for that.

This is the state of the GTM-AI market in 2026. It has fragmented into roughly six distinct segments, and every one of them markets its product as an "agent." The word has stopped carrying information. Buyers who don't notice are running evaluations that compare incomparable things, and assembling stacks out of parts that overlap in some places and leave gaps in others. The fragmentation is the market maturing. The confusion is a tax the buyer pays for not seeing it.

The Six Things "Agent" Now Means

The label is one word. The market underneath it has split into six segments, each solving a different problem with a different definition of autonomy.

Data enrichment orchestration. These agents coordinate lookups across multiple data providers, resolve conflicts, and keep records current. The "agentic" part is the orchestration logic — deciding which source to trust, when to re-verify. They make your data better. They do not act on it.

Autonomous SDRs. These run outbound: building lists, drafting and sending sequences, handling replies, booking meetings. This is the segment most people picture when they hear "AI agent in GTM." It is also the segment with the widest gap between demo and production reliability.

CRM-native AI. These live inside the system of record — updating fields, logging activity, drafting follow-ups, summarizing accounts. The defining trait is that they reduce the administrative friction of the CRM rather than driving outbound motion.

Deal document execution. These generate and manage the documents a deal needs — proposals, quotes, contracts, security questionnaires. The autonomy is in assembling the right document from deal context, not in moving the deal forward on its own.

GTM workflow automation. These chain steps across tools — triggers, conditions, handoffs — the agentic descendant of the old workflow builder. They coordinate other systems rather than performing a GTM job themselves.

Revenue intelligence. These analyze the pipeline: scoring deals, forecasting, flagging risk, surfacing next actions. They produce judgment and recommendations. Whether they act on them is usually up to a human.

Why One Word for Six Things Costs You Money

The shared label isn't a harmless marketing quirk. It produces specific, expensive failure modes in how stacks get bought and built.

Evaluations compare across segments. When four vendors from four segments land in one "agents" shortlist, the scoring criteria can't fit all of them. So buyers default to whatever the criteria do measure — usually demo polish and pricing — and pick on the wrong axis. The right question was never "which agent is best." It was "which segment do I need," and that question never got asked.

Stacks accumulate overlap. Because each segment claims the full "agent" mantle, buyers assume one agent covers the territory. They don't realize the autonomous SDR also does light enrichment, the CRM-native AI also drafts documents, the workflow tool also touches the CRM. Three "agents" later, you've paid three times for overlapping enrichment and zero times for the gap nobody's tool actually owns.

Capability gets assumed, not verified. "Agent" implies autonomy — plan, decide, act, with little oversight. Some segments deliver real autonomy; others deliver a recommendation engine with an agent label. A buyer who hears "agent" and pictures autonomous action will scope headcount and process around an autonomy that, for that product, isn't there.

Integration debt hides in the seams. Six segments mean six products that each assume they're the center of the GTM motion. They all want to write to the CRM, all want to own the contact record, all have an opinion about sequencing. Wire several together without a deliberate architecture and you get conflicting writes, duplicated actions, and a stack that fights itself.

Where This Shows Up in Practice

Tool evaluations. A committee scores "AI agents" on a uniform rubric and the rubric quietly favors one segment's strengths. The autonomous SDR wins because the rubric weighted outbound volume — and the team that actually needed revenue intelligence to fix forecast accuracy bought a sequencer instead.

Budget reviews. The CFO asks why there are five "agent" line items and what each does differently. RevOps can't answer crisply because the vendors all describe themselves in the same language. The renewal that should have been cut survives because nobody could articulate the overlap.

Stack architecture. Each new agent gets bought to solve one problem and arrives with opinions about five others. Without someone owning which agent is authoritative for which job, the CRM accumulates conflicting updates and reps lose trust in the record. The failure looks like a data problem. It started as a vocabulary problem.

Vendor calls. A rep says their product is "a fully autonomous GTM agent." That sentence is true in all six segments and informative in none. Buyers who don't push past it — "autonomous to do what, specifically, without a human" — leave the call having learned nothing and feeling like they learned something.

What to Actually Do About It

Name the segment before you shortlist. Decide which of the six jobs you're hiring for — enrichment, outbound, CRM hygiene, document execution, workflow orchestration, or revenue intelligence — and only compare products inside that segment. A shortlist that spans segments is not a shortlist; it's a misunderstanding with a spreadsheet.

Translate "agent" into a capability sentence. For every vendor, write down: it does X autonomously, decides Y with human approval, and never touches Z. If the vendor can't help you fill that in concretely, the autonomy is thinner than the label, and you've learned the most important thing.

Map overlap before you add to the stack. Before buying a new agent, list what your existing agents already do at the edges. Most of them do light versions of adjacent jobs. The new purchase is justified only by the part no existing tool covers — not by the headline feature three tools already share.

Assign authority per job. For each GTM job — who owns the contact record, who sequences outbound, who writes deal stage — name exactly one agent as authoritative. Agents without a clear lane will collide. The architecture decision is not which agents you own; it's which agent owns what.

Make vendors demo the unhappy path. Demos show the clean case. Autonomy is only worth paying for if it survives the messy 20% — the ambiguous reply, the conflicting data, the exception. Ask to see the agent handle the case it wasn't built to handle. That is where the six segments separate from each other.

The Stakes

Teams that treat "agent" as a real category buy by demo, stack by accident, and end up two years in with five overlapping tools, an untrustworthy CRM, and an integration burden nobody scoped. They were sold a category. They bought a vocabulary. The bill arrives as renewal sprawl and a system of record the reps have quietly stopped believing.

Teams that treat "agent" as a marketing word covering six real segments buy deliberately. They know which job they're hiring for, they compare like with like, they assign authority before integration, and their stack has fewer tools doing clearer work. Same market, same vendors. One team gets a stack. The other gets a pile.

The market fragmenting into six segments is healthy — it means the tools are specializing into things that actually work. The single shared label is the unhealthy part, and it is the buyer's problem to solve, because no vendor has any incentive to stop calling its product an agent. Before you score a single vendor, answer the question the spreadsheet didn't have a column for: which of the six am I actually trying to buy?
